How to use AI to figure out why clients choose someone else

Somewhere this week, a buyer compared a firm to two alternatives and chose the one they understood fastest. The decision happened privately, in a few open tabs, in less time than the firm spent polishing its credentials page. This is now the normal shape of the decision: in a 2025 study of nearly 4,000 B2B buyers, the vendor a buyer preferred before first contact won the deal roughly 80% of the time, long before anyone's track record entered the conversation.

Quality still decides who keeps the client. The part that has changed is who gets the chance, because a buyer can only choose work they understood fast enough to trust. Research into how professional services clients actually choose shows that buyers typically contact no more than five firms, and most form their trust judgment within seconds, from what the website alone tells them.

 

The gap is invisible from inside.

The gap between how good the work is and how fast a stranger can see it is invisible from inside the business, because the people inside it already know what everything means. The name makes sense to them. The services page makes sense to them. The homepage feels clear to them in the way a joke is funny to the person who wrote it. An outside read is the only honest one.

 

The side-by-side read anyone can run today.

Here is the move anyone can run today. Take the firm's homepage copy and a competitor's, side by side, and ask AI to read both as a buyer who knows neither: which one would a stranger understand faster, and why. Then ask where the competitor made it effortless, and what assumptions a first-time visitor would make in ten seconds. Those assumptions are deciding the work right now.

The reason the move works is also its limit: the answer depends entirely on what the model is given. Run it as a one-off question and it reads two pages. Run it as a real investigation and it can answer the deeper questions underneath the comparison: who the actual decision-maker is, what they prioritize, what they object to, and what makes one option feel safer than another before the first call ever happens.
